12-WeekEmployee Engagement MasterCLASS

Make every employee a profit centre who loves what they do

You can’t train engagement. You can activate it. For twelve weeks a handpicked group of your people lead, recognise each other and own results, every week, with an ActionCOACH coach. The same survey measures your whole company before, halfway and after.

  • 12 weeks
  • 5–12 handpicked people
  • 60–90 minutes a week
  • In person or online

Run for ActionCOACH TNPY by Aakash Ak Chopra and Sunil Sethia.

One small group at the centre lights up, then ring after ring of colleagues around it lights up too: engagement spreading through a company.
Engaged Not yet One handpicked group. Every week, their Leadership Acts reach further.

The state of work

Four in five people at work are holding back

Not because they are bad people. Because nobody has given them a reason to give more. This is what Gallup’s global workplace study found for 2025.

  • 20% engaged Give their best, and more than is asked.
  • 64% not engaged Present, doing what’s asked and no more. Gallup calls it quiet quitting.
  • 16% actively disengaged Unhappy, and it shows. Gallup calls it loud quitting.

In South Asia, 21% of employees are engaged. Among managers worldwide, the people meant to engage everyone else, just 22%.

Sound familiar?

You feel it long before you can name it.

Engagement isn’t a mood or a perk. It can be measured, and it can be built.

  • I’m the only one who loses sleep over this business.
  • They do their job. Nobody does anything more.
  • Our best people leave. The average ones stay.
  • We’ve tried offsites and training. Nothing sticks.

Why this works when training doesn’t

You can’t train engagement. You can activate it.

Workshops, offsites and personality profiles all have their place. But knowledge fades the moment people walk back into a workplace that hasn’t changed. Engagement comes from doing: small acts, every week, with colleagues holding each other to them.

“Agree” isn’t engaged. When someone agrees their work is fine, they’ll do it fine. Only people who strongly agree give more than is asked, and that is the only answer our survey counts.

The heart and the brain

Most businesses run on their brain. The best also have a heart.

A body survives on a trickle of blood, but its heart and brain are working far harder than they should. Communication is a company’s blood flow: when it runs freely, both work at full strength.

The 6 Steps

From where you are to a team that grows the business

Every group climbs the same six steps. The first two build honesty and then trust; the last two are where the results show.

  1. 1

    Evaluate

Measure before anything changes. The survey sets the benchmark, and we agree the results that matter to you.

  2. 2

    Buy-in

The purpose, shared loud and clear, and what everyone expects of each other. Accountability becomes collective.

  3. 3

    Unite

People really see each other. Stories, honest feedback and time together turn colleagues into a team.

  4. 4

    Align

A shared vision the group owns: everyone rowing the same way, at the same time.

  5. 5

    Engage

People take responsibility, bring ideas and recognise each other without being asked.

  6. 6

    Grow

An engaged group starts improving the business itself, and keeps going after week 12.

Built on four values, in this order

  1. TruthHonest, in the room
  2. TrustEarned week by week
  3. EqualityEvery voice counts the same
  4. UnityWhich equality creates

Inside a session

All action. No lectures.

Your owner tells each person, one by one, that they have been handpicked. Then the group meets every week, same day, same time. These are the rituals that make it work.

  • 5–12handpicked people
  • 60–90minutes a week
  • 12weeks in a row
  • 48 hto share the minutes
  • Every week

    Leadership Acts

Each person commits to one act for a colleague, the team or a customer, and reports back next week.

  • Every week

    Peer Reward and Recognition

The group names the colleague who did most for the heart of the business, with a running tally to the final award.

  • From week 1

    Sharing Stories

The person behind the role: a hard moment, someone they admire. Colleagues start to really know each other.

  • From week 3

    The Round Table

Each person hears, from every colleague, the strength they bring to the team and the one thing to work on.

  • From week 4

    Personal Growth Road Map

What to keep doing, what to improve, why it matters, the main action and who will support them.

  • From week 7

    Brain Acts

Ideas to improve systems, products and the customer experience, owned by the people who do the work.

  • From week 7

    Emerging Leaders

The next leaders are invited in and given real responsibility.

  • From week 9

    Share the Chair

Members run the session themselves. The coach steps back; the group leads.

Plus one-to-one coaching between sessions, and the minutes in everyone’s inbox within 48 hours, so nothing agreed is forgotten.

The 12 weeks

Measured at the start. Halfway. And at the end.

The coach leads at first. By the last weeks the group runs its own sessions. The survey tells you what moved.

  1. Before week 1

    Measure and choose

The company-wide survey, the results that matter to you, and the handpicked group, each personally invited.

  2. Weeks 1–3

    Start

Leadership Acts begin, the first Peer Reward and Recognition, the first stories. The group learns how the sessions run.

  3. Weeks 4–6

    Open up

The Round Table and Personal Growth Road Maps: honest feedback and personal goals. The halfway survey shows what has moved.

  4. Weeks 7–9

    Step up

Brain Acts bring ideas to improve the business. Emerging Leaders are invited in, and members start to chair.

  5. Weeks 10–12

    Own it

The group runs its own sessions, presents its summary to leadership and names its most valuable leader. The final survey measures the change.

  1. StartYour starting scoreThe Fully Engaged score for your whole company, statement by statement.
  2. HalfwayThe halfway surveyWhat has moved, and where to push in the second half.
  3. Week 12The final surveyThe change, measured, and the group’s own summary presented to leadership.

Every week: Leadership Acts delivered, recognition given, minutes shared.

What a Leadership Act looks like

Small acts. Every week. By everyone.

Nobody waits for permission or a budget. Each person picks an act, does it and reports back. Twelve people, twelve weeks: up to 144 things that make work better.

  • Start each day with a huddle
  • A personal best board
  • Shadow someone from another department
  • A welcome ritual for new joiners
  • “60 seconds with…” a colleague
  • A team book exchange
  • A birthday calendar
  • Weekly story sharing
  • Spotlight a new team member
  • A team outing
  • Departmental updates for everyone
  • Ask customers what we could do better
  • A frustration jar: write it, drop it, move on
  • Standards for every meeting
  • A client and team event
  • Learn how another department works

What we believe

Nine beliefs behind every session

Engagement is a human thing before it is a business thing. These are the principles the program, and our coaches, hold to.

  1. 01

    Value

See people as people before you see them as workers. Everything else starts here.

  2. 02

    Wellbeing

Nobody engages while they are struggling. Wellbeing comes first, for everyone, all the time.

  3. 03

    Trust

Engagement runs on trust. Build it, and watch engagement grow on its own.

  4. 04

    Leadership

Engaged leaders spread it. Engagement starts at the top table.

  5. 05

    Communication

Open and candid, always. It breaks down walls and ends misunderstandings.

  6. 06

    Inclusivity

Everyone is different. Those differences are what make a company unique.

  7. 07

    Consistency

People need a company that acts the way it says it will, every day.

  8. 08

    Fairness

Fairness is trust’s partner. Teams form far faster where people are treated fairly.

  9. 09

    Culture

Put people before numbers, and the numbers change.

FAQ

Employee engagement, answered

Is this a training course?

No. There are no lectures. Every session is action: commitments made, reported and recognised by colleagues, week after week, at work. That is why it lasts.

Who takes part?

A handpicked group of 5 to 12 of your people, chosen with you: usually a mix of levels and departments, including people others listen to. Each is told personally that they have been handpicked.

Only 12 people? How does it reach everyone else?

Through what they do. Every week each member carries out a Leadership Act for colleagues, a team or customers, so the effect spreads well beyond the room. The survey measures the whole company, not just the group.

How do you measure engagement?

With an engagement survey for everyone in the company, before the program starts, halfway and at the end. Only “strongly agree” counts as engaged, so the score shows real commitment, not politeness.

Can we try the survey first?

Yes, and we recommend it. Create your company survey on this page, send the link to your people and see your score for free. A coach can talk you through it.

Will people answer honestly?

Adding a name is optional, and the survey says clearly who can see it. Results only appear once at least three people have answered.

How much time does it take?

One session of 60 to 90 minutes a week, on the same day and time, plus each person’s Leadership Act during the week.

Where does the method come from?

The MasterCLASS uses the Engage & Grow Group Activation System, delivered by ActionCOACH coaches. At ActionCOACH TNPY it is run by Aakash Ak Chopra and Sunil Sethia.

What happens after the twelve weeks?

The habits keep going: the acts, the recognition, the honest conversations. You can run a second group with new people, or continue with leadership coaching. Your coach will suggest the right next step.

How much does it cost?

The fee is on request and depends on the size of the group. The company survey is free.
